Every wave of enterprise technology carries a hidden cost of speed. As organisations move AI agents from pilots into core workflows, the gap between a successful demo and getting agents into production is becoming increasingly clear, with security, permissions, data, governance, and integration often standing in the way. IDC research points to a familiar pattern re-emerging in a new form: agentic debt.
Four barriers are emerging as organisations scale agentic AI: point agents built instead of platforms, hallucination and bias caused by ungrounded data, governance gaps and agent sprawl, and cost sprawl from the same technology stack being replicated across functions. As point agents proliferate, organisations must also consider how they establish organisational context, decision rights, accountability, and interoperability across an increasingly complex AI environment.
IDC forecasts that by 2029, only 30% of CIOs will have successfully implemented agent architecture and lifecycle management programs robust enough to contain the risks of rogue agent behaviour, security and compliance failures, and agent sprawl. Without a central management and control platform for cross-departmental scale, governance, and interoperability, IDC projects that by 2030, 100% of enterprise agentic application initiatives will fail to achieve their full return on investment. For Malaysian organisations moving quickly on agentic AI, the architecture and governance choices made today will determine whether these investments can scale as a trusted part of the enterprise.

Dr. Chris Marshall is Program Vice President for IDC Asia Pacific, responsible for the Analytics, Big Data and Artificial Intelligence practice. Dr. Marshall’s core research coverage includes the development of Data Analytics and Machine Learning competencies and their implications – the threats and opportunities facing organizations as they seek to augment and automate their knowledge-based work.
Previously, Chris was a senior executive in IBM Watson Financial Services where he led their AI-enabled risk and analytics practice in Asia. Before joining IBM, he held senior business development and management roles in big data and analytics at KPMG, Oracle and UBS.
